What Photographers Skip That Retouchers Never Do

A few years back, I got a file from a photographer I’d just started working with. Beautiful natural light, great expression, solid composition. I opened it in Photoshop and immediately spotted the problem: flyaway hairs crossing the subject’s eyes, a visible bra strap, a small but distracting catchlight from a phone screen in the background, and a coffee stain on the backdrop that the photographer had clearly stopped seeing somewhere around hour four of the shoot.

None of these were skin issues. None of them required frequency separation or luminosity masking or anything technically sophisticated. They were just… noise. Visual clutter that would have undermined every hour I spent on the actual skin work.

Portrait cleanup, the pass you do before any serious retouching begins, is the unglamorous foundation that makes everything else land. Most tutorials skip straight to the interesting stuff. This one won’t.

What “Cleanup” Actually Means (and Why Order Matters)

Cleanup is the process of removing distractions that aren’t part of the subject’s skin or features. That includes stray hairs, wardrobe issues, environmental distractions, and sensor dust. The reason we do this before skin retouching is straightforward: if you clone out a distraction after you’ve already done detailed skin work, you risk disturbing the texture you spent time building. Do it first, on a clean file, and you’re working with the original pixel information at full integrity.

I work in Photoshop and do all cleanup on a duplicate layer I name after the image type. For portraits I call it “Cleanup Base.” I keep the original locked and untouched below it. This is non-negotiable for client work. You will always, at some point, need to go back.

The Actual Cleanup Sequence, Step by Step

Start with sensor dust. Go to Filter, Camera Raw Filter, and zoom to 100%. Drag slowly across the sky or any plain background area. Dust spots show up as faint circular shadows, usually more visible in lighter regions. Use the Spot Removal tool in Camera Raw, radius around 10-15 pixels depending on the spot size, and click each one. I do this in Camera Raw rather than Photoshop’s Healing Brush because Camera Raw’s Spot Removal is faster for multiples and non-destructive at this stage.

Next, flyaway hairs. This is where most people reach for the Clone Stamp immediately. I’d push back on that. For hairs crossing a clean background, yes, Clone Stamp at 100% opacity, Aligned mode off, sample a nearby area of background. But for hairs crossing skin, use the Healing Brush instead, set to “Current Layer” sampling, and work in small strokes following the direction of the underlying skin texture. Trying to remove a hair crossing the cheek in one long stroke is how you get that smeared, plastic look that nobody wants.

For wardrobe distractions, bra straps, labels, lint, wrinkles, I use Content-Aware Fill (Edit, Content-Aware Fill) for anything larger than about 40 pixels wide. Select the area with the Lasso tool, add about a 5-pixel feather, then run Content-Aware Fill with the Sampling Area set to “Rectangular.” Check the output on a new layer. About 70% of the time it’s usable with minor cleanup on top. The other 30% I patch manually.

Backdrop issues and environmental clutter, the coffee stain I mentioned earlier, shadows that fall awkwardly, power outlets in the background, respond well to the Patch tool. Draw a loose selection around the problem area, drag it to a clean section of the backdrop, and let Photoshop blend. For seamless results, I follow up with a very low opacity Clone Stamp at 10-15% to knock down any obvious tiling.

The Catchlight Problem Nobody Talks About

Catchlights are those small reflections you see in the subject’s eyes. A clean, round catchlight from a softbox reads as professional and beautiful. A rectangular smear that’s clearly a phone, or worse, two catchlights from two different light sources that look like mismatched eyes, reads as distracting even to viewers who can’t name why.

To clean a catchlight, zoom to at least 200% on the eye. Use a small, hard-edged brush (hardness around 60%) on a new layer set to Darken mode. Sample from the darkest part of the iris and paint over the unwanted reflection in two or three light strokes. Then reduce the layer opacity until it looks natural, usually somewhere between 40% and 70%. You’re not trying to erase the catchlight, you’re shaping it.

The Edit That Taught Me to Slow Down Here

Early in my retouching career, I skipped cleanup on a file because I was in a hurry and the skin work felt more urgent. I spent close to three hours on a detailed frequency separation pass, got the skin looking genuinely good, and then sent the preview to the client. She replied within four minutes. “Can you remove the strap showing on the left shoulder?”

I went back into the file. The strap ran directly through the area where I’d done the most careful skin blending. Removing it meant redoing a chunk of the work. That job took me two hours longer than it should have, and I charged for none of that extra time because it was my mistake.

I still have that file. It lives in a folder I keep on my desktop. I open it when I’m tempted to rush.

The Real Cost of Skipping This Pass

A thorough cleanup pass on a standard portrait file takes me about 12 to 20 minutes now. That’s after years of doing it. When I teach this in my workshops, students who are new to retouching average closer to 35 to 45 minutes on the same file, but the time drops fast once the sequence becomes habit.

Every minute you spend on cleanup before skin retouching saves you two to three minutes of backtracking later. More importantly, it means your skin work gets to do its job without competing for the viewer’s attention.

Clean the frame first, then work on what’s in it. Everything else follows from that.
