Early in my retouching career, a client sent back a set of headshots with a note that still stings a little to remember. “These look great,” she wrote, “but the skin feels kind of… flat?” She wasn’t wrong. I had smoothed everything beautifully and removed every blemish, but the face had lost its dimension. It looked like a face printed on paper rather than a face that existed in three-dimensional space. That note sent me down a months-long rabbit hole, and what I came out with on the other side was a real understanding of dodge and burn, not just the tool, but the principle.

What Light Actually Does to a Face

Here is the thing that changed how I approach every single retouch: the human eye reads depth through value contrast, not color. When you look at a nose or a cheekbone, you understand its shape because parts of it catch the light and parts fall into shadow. The highlights pop forward. The shadows recede. Together, they communicate structure.

Camera sensors capture this, but imperfectly. Skin texture scatters light in ways that create a kind of visual noise: random bright spots from sebum, dark patches from uneven pigment, shadows from pores that have nothing to do with the actual structure of the face. When we remove those distractions in retouching, we often accidentally flatten the meaningful value contrast too. The face loses the subtle gradients that told the eye “this is a cheekbone” or “this is the curve of a brow ridge.”

Dodge and burn restores that intentional light. It does not smooth the skin. It sculpts it.

Setting Up a Non-Destructive Dodge and Burn Layer

I do all of my dodge and burn on a dedicated gray layer, never directly on the pixel data. Here is the exact setup I use in Photoshop.

Create a new layer above your retouched base. Fill it with 50% gray (Edit > Fill > 50% Gray). Set the blend mode to Soft Light. Name it something you will actually remember. I call mine “Scarface” because it is doing the heavy lifting, but that is a personal problem.

Now set your brush to a soft round brush, opacity between 2% and 5%, flow at 100%. This low opacity is not optional. The biggest mistake I see in workshop students is painting at 20% or 30% and trying to compensate with fewer strokes. You want to build value slowly, stroke by stroke, so you can feel when you have gone far enough. At 5% opacity you have room to make mistakes and correct them.

To dodge (brighten), paint with white. To burn (darken), paint with black. Everything happens on that gray layer, and you can check your progress by temporarily switching the layer to Normal mode, which will show you the gray layer in isolation. You should see subtle gradients, not obvious streaks.

Where to Actually Paint - and Where to Stop

This is where the technical part meets the artistic part, and it is where most people either get it right or go too far.

Study the light in the original photo before you touch anything. Where is the key light coming from? The areas that are already catching that light are your highlights. The areas already in natural shadow are your darken zones. Your job is not to invent a new light source. Your job is to refine and extend what is already there.

On a typical female portrait, I am usually brightening the center of the forehead, the top of the cheekbones, the bridge of the nose, the Cupid’s bow, and the center of the chin. I am darkening the temples, the sides of the nose, the area just below the cheekbones, and sometimes the jaw perimeter to separate the face from the neck.

Work in circles and vary your brush size constantly. A 300-pixel brush for the broad planes of the forehead, down to a 40-pixel brush for the philtrum. The variety in scale is what keeps the result looking like skin and not like a gradient map.

The Reality Check Step I Never Skip

Every 10 to 15 minutes, I zoom out to 25% and look at the whole image at once. At 100% zoom, you can convince yourself you are making subtle adjustments when you have actually painted a glow-in-the-dark nose. At 25%, the truth is right there.

I also keep the original Smart Object visible so I can toggle the visibility of my entire retouch group on and off. The before-and-after at 25% zoom is the most honest evaluation you can do. If the skin looks more dimensional and the bone structure reads more clearly, you are on the right track. If the person looks like they are wearing stage makeup, you have gone too far, and you need to reduce the gray layer’s opacity until the effect settles back into believability. I usually find my sweet spot somewhere between 70% and 85% layer opacity.

The Mistake That Taught Me to Trust the Process

There was a period early on when I was so afraid of over-retouching, after that “flat skin” note, that I went the opposite direction. I started using dodge and burn so aggressively in the highlight zones that I was blowing out cheekbones. One client got her images back and called to ask if the photographer had used a ring flash, because her cheeks looked unusually bright. They had not. That was me, overcompensating.

What I learned is that dodge and burn is a conversation with the existing light, not an argument with it. The tool works best when you stay within the value range that is already present in the photograph. Push maybe 10 to 15% brighter in the highlight zones, 10 to 15% darker in the shadow zones. Anything beyond that and you are creating something that was never in the room.

The single most important thing I can tell you about dodge and burn is this: the goal is never to see the technique. If a client can point to what you did, you have done too much. The work should feel inevitable, like the light simply cooperated perfectly on the day of the shoot.
