My first week doing beauty retouching, I sent a client a finished file and felt genuinely proud of it. The skin looked smooth, the highlights were balanced, the whole thing felt polished. She wrote back the next day: “I love it, but… there’s a hair across her collarbone, and something looks off near the ear.”

I zoomed in. She was right. A stray hair cutting across the neck. A tiny skin tag I’d smoothed over instead of removed cleanly. A collar edge that had gone slightly wonky when I’d liquified the jawline. I’d been so focused on the skin texture that I’d completely ignored the frame around it. The portrait had great retouching sitting on top of a messy foundation.

That experience taught me something I now consider non-negotiable: portrait cleanup is its own phase, and it comes before anything else.

Why Cleanup Is a Separate Workflow, Not an Afterthought

Most retouching tutorials jump straight to frequency separation or dodging and burning. But skin work done on top of uncleaned source material compounds errors. When you clone-stamp a flyaway hair, you’re also moving the texture underneath it. When you heal a distraction near the hairline, you risk blending tones that were never meant to sit next to each other. Doing cleanup first on a clean duplicate layer means your healing and cloning tools are working with undisturbed pixel information.

The other reason this matters is non-destructive flexibility. If cleanup and skin retouching live on the same layer stack, revisions become expensive. A client asking you to restore a small birthmark you removed means rebuilding from scratch. With cleanup isolated, you toggle a layer off, make the fix, move on. In terms of billable time, that discipline pays for itself within the first few revision requests.

The Actual Cleanup Layer Setup in Photoshop

I work in Photoshop and organize every portrait file the same way before a single healing brush touches it.

Start with your flattened, color-corrected base. Duplicate it, label it “CLEANUP” in red, and place it above everything. Set your Healing Brush to “Sample: Current Layer” and your Clone Stamp to 100% opacity at a hardness of 0. Your layer is locked to itself, which keeps things contained.

Work in a specific order: background first, clothing second, hair third, face last. Background distractions kill portraits before the viewer even registers the subject. I look for sensor dust (it always shows up in the sky or a smooth studio gradient), gradient banding, or anything in the background that draws the eye. For studio shots on seamless paper, I’ll also check for shadows pooling unevenly near the floor. A 10-minute pass here can save you from a retouch where the background keeps nagging at you.

Clothing is next. Lint, pilling, unwanted folds, collar gaps. On fabric with visible texture, the Healing Brush tends to smear, so I reach for the Clone Stamp at around 30% opacity and build up in 3 to 4 passes. For thread pulls on knitwear, I’ll paint them out with a small brush set to “Darken” or “Lighten” blend mode depending on whether the thread is catching highlight or shadow. Sounds fussy, but a sweater that reads cleanly can save a portrait that’s otherwise just okay.

Hair flyaways come next. I use the Healing Brush for hairs over smooth skin and switch to Clone Stamp when the hair crosses a textured background. Keep your brush size tight, 5 to 8 pixels for fine hairs, and follow the direction of the strand when you position your source point. Fighting against the direction always leaves a smear.

What to Actually Look for on the Face, Before Retouching Begins

By the time I reach the face in cleanup, I’m not doing any skin work yet. I’m looking for three specific things: stray hairs crossing the face, anything in the eyes (lashes touching the wrong place, small specular reflections that read as distractions, eyebrows with a single hair going rogue), and the mouth and teeth for lipstick bleed or uneven gaps between teeth that are structural rather than tonal.

For stray facial hairs, the lasso tool is underused here. I’ll loosely lasso an area of clean skin near the hair, then use Edit > Fill > Content-Aware with a blending of around 70 to 80%, check the result, and often follow up with a very light Healing Brush pass. On darker skin tones, Content-Aware Fill can introduce wrong-toned patches, so I do a manual clone stamp pass immediately after to correct any color variance.

The Ear Test I Run on Every Portrait

Here’s something I picked up after years of missing it consistently: ears are a cleanup dead zone. Retouchers focus so hard on the eyes, nose, and mouth that the ear gets skipped, and clients notice. I zoom to 100% on every ear in every portrait before I call cleanup done. Look for stray hairs looping around the tragus, hearing aid cords that need to be removed or cleaned up (always ask the client first), earring backs sitting awkwardly, and small skin texture issues in the bowl of the ear that will catch the eye in print.

This one habit has saved at least a dozen portraits from “almost there” to actually finished.

One File That Still Lives on My Desktop

I keep my first real beauty retouching attempt in a folder I never delete. The skin looks plastic, the healing is patchy, and there is an entire hair draped across the subject’s left cheek that I simply did not see. I had gone straight to skin work without ever doing a cleanup pass, and it shows.

Every retoucher has a version of that file somewhere. The difference between that one and the work I do now isn’t a better plugin or a faster computer. It’s working in the right order, with the right layer discipline, before the glamorous part of the job even starts.

Cleanup is invisible when it’s done well, which is exactly the point.
